Fixes from the first real apply: validate crash, older-Codex remedy, docs - #13
The first real kitctl apply (cairn, Gestalt's gestalt-flow + gestalt-plugin, kitctl 0.1.1, Windows) turned up three kitctl problems and one doc slip.
What
validate no longer crashes on a marketplace with no git source (0f7aade, review fix in 83269c2). resolve.marketplace() passed source.git = None to _github_slug on the Codex path, so validate died with AttributeError: 'NoneType' object has no attribute 'startswith'. model.py now requires source.git on every marketplace primitive, external or not (_check_kind is skipped for external ones, so the rule sits beside the _check_source call). New test test_marketplace_without_a_git_source_is_a_problem covers both cases through parse_primitive and validate; it fails on 641142d ("DID NOT RAISE ModelError") and passes here.
Codex marketplace remedy names the route for older Codex (debd53e, 83269c2). The marketplace_fetch fact was verified on Codex 0.163.0. On codex-cli 0.144.1, with the project trusted, codex plugin marketplace upgrade <name> fails with "not configured as a Git marketplace" and codex plugin list shows only user marketplaces. The remedy now reads: upgrade (0.163.0), or on an older Codex codex plugin marketplace add <slug> --ref <ref>, then codex plugin add <plugin>@<name> (what worked on 0.144.1). Three Codex goldens change in that one remedy line only. docs/harness-reference.md records the 0.144.1 and Claude Code 2.1.304 CLI observations; owner-checklist.md and pilot-brand-studio.md say which Codex version the upgrade-only route holds for.
Not changed: harness.py's marketplace_file Fact note (still the 0.163.0 wording). A local structural-budget hook blocks edits to that file (2 top-level classes > 1); the version scope is in the remedy and the docs. Claude Code has no remedy to change: its CLI ignores a project's extraKnownMarketplaces (claude plugin install <name> --marketplace <owner/repo> --scope local worked), but the interactive prompt was not exercised, so only the docs say so.
Per-repo structural budgets (9644f9d, 240b100): .claude/structural-budgets.json sets exceptions for model.py (889 lines), resolve.py (1233) and cli.py (551), which were already over that hook's 400-line tier. Limits are the measured size plus about 3%. Splitting them is not scheduled.
Proposal (not implemented): derive marketplaces from plugins
A plugin primitive already names marketplace: marketplace:<name>, and the resolver already loads it, but only a loadout's marketplaces: list is compiled. Deriving it would let ConnorBritain/gestalt#7 drop its catalog marketplace field. It touches: the active set and compile loop (a derived marketplace needs a layer, the enabling plugin's), disable (keep it while any active plugin needs it; disabling a needed one becomes a conflict), profiles (derive after _apply_profile), and ledger ownership (explicit vs derived, removal when the last plugin goes). Every plan with plugins would change. A cheaper first step: a validate warning "plugin X needs marketplace Y, which is not in the loadout".
Checks (Windows, Python 3.12, LF clone)
uv sync --locked, ruff check, ruff format --check, mypy, pytest (173 passed, 5 skipped), check_secrets, uv build, prepare_npm, npm test: all green on 83269c2.
Reviews: verification critic SHIP (no reward hacking; goldens change only the remedy line); architecture review SHIP WITH FIXES, applied except the harness.py move above.
Summary by CodeRabbit
Bug Fixes
Marketplace definitions now produce a validation error when the Git source is missing or does not include a nonempty URL.
Documentation
Updated marketplace setup and upgrade guidance to reflect differences across older and newer Codex and Claude Code versions, including an alternate setup path for older Codex versions.
Updated npm publishing guidance to use the release version in package checks and tarball names.
Connor's structural-sensor hook blocks any edit to a file over its budget.
src/kitctl/model.py (889 lines), resolve.py (1233) and cli.py (551) were
already over the 400-line standard tier, so no fix could touch them. Each
exception is the measured size plus a small margin, with the measurement in
its reason; splitting the modules is a separate refactor.
resolve.marketplace() passed source.git = None to _github_slug on the
Codex path, so validate died with an AttributeError instead of naming the
file. The model now requires source.git on every marketplace primitive,
external or not; a test covers both, through parse_primitive and validate.
The fact behind the marketplace_fetch gap was verified on Codex 0.163.0. On
codex-cli 0.144.1 (Connor's machine) a trusted project's [marketplaces.*]
is not read at all, so 'codex plugin marketplace upgrade <name>' fails with
'not configured as a Git marketplace'. The remedy now also gives the route
that worked there: marketplace add --ref <sha>, then plugin add. The three
Codex goldens carry the new remedy. docs/harness-reference.md records the
0.144.1 and Claude Code 2.1.304 CLI observations.
Review follow-up. Limits are now the measured size plus about 3% of lines
and one function or import; the comment no longer claims a tracked
refactor or names a personal hook path.
- resolve.py builds the 'codex plugin marketplace add' command once for both
remedies, with a note that the upgrade route was verified on 0.163.0.
- model.py: a non-mapping source is already a type problem, so the
marketplace rule no longer adds a second one.
- owner-checklist, pilot-brand-studio and harness-reference say which Codex
version the upgrade-only route holds for.

Walkthrough
The changes add version-specific Codex marketplace instructions and remedies, require marketplace primitives to have a Git source, update publishing commands to use a version placeholder, and add structural-budget exceptions for three modules.
Changes: Marketplace compatibility guidance
Layer / File(s)
Summary
Document CLI version behavior docs/harness-reference.md, docs/owner-checklist.md, docs/pilot-brand-studio.md
The documentation records observed marketplace behavior across Codex and Claude Code versions. It gives older Codex versions a marketplace-add route and retains the upgrade instruction for newer versions.
The Codex marketplace-fetch remedy adds an older-version fallback that adds the marketplace and then the plugin. The expected fixtures include the fallback. The unsupported-marketplace remedy uses the shared add_market command string.
Marketplace parsing reports a required problem when a mapping source lacks a nonempty string git value. Tests cover a missing source, external: true, and a Git source without a URL, including warehouse validation.

A truthy non-string value such as git: true passes the current checks when sha is valid. During Codex resolution, _github_slug calls .startswith() on that value. validate catches ModelError, but not this AttributeError.

CodeRabbit on #13: 'git: true' with a valid sha passed the new check, and
_github_slug would still crash on .startswith(). The rule now requires a
string; the test gains that case (it fails on the previous commit).
